Execution

What the interviewer is testing: how they ship: scoping, trade-offs with engineering, and handling blockers.

  1. Walk me through how you took a specific feature from idea to launch. Where did it nearly fail?
  2. A launch is two weeks out and QA finds a serious bug that affects 2% of users. Ship or slip? Defend it.
  3. You inherit a project that is behind and over-scoped. Your first two weeks, concretely.
  4. Engineering and design disagree on the approach and both escalate to you. How do you resolve it by Friday?

Metrics

What the interviewer is testing: choosing the right success metric, guardrails, and reading data honestly.

  1. You just launched this feature. What single metric tells you it worked, and what guardrail metric would you watch?
  2. Daily active users are up 10% but revenue is flat. What is happening and how do you find out?
  3. How would you measure the success of Google Docs comments?
  4. Your north-star metric went up but users are complaining. Which do you trust and why?

Prioritization

What the interviewer is testing: ruthless prioritization under constraints and defending the cut.

  1. You have four strong features and one quarter. How do you decide, and what do you cut?
  2. Engineering says the top item will take three times longer than planned. Now what?
  3. Your team is cut in half next quarter. What do you stop doing?
  4. The CEO wants feature A, the data supports feature B. What do you do?

Product Strategy

What the interviewer is testing: market, moat, and business thinking beyond a single feature.

  1. Should Google build a dedicated app for this, or a feature inside an existing one? Defend it.
  2. What is the moat here, and what stops a competitor from copying it in six months?
  3. How would you launch Google Pay in a new African market?
  4. If this product succeeds wildly, what is the second-order effect Google should worry about?

Case Study

What the interviewer is testing: a deep, multi-step case; structure, assumptions, and pressure-tested reasoning.

  1. YouTube Shorts engagement is declining for creators. Diagnose it and propose a plan.
  2. Gmail spam complaints rose 30% this month. Walk me through how you'd cut them in half.
  3. Chrome cold-start time regressed 20%. How do you find the cause and fix it as a PM?
  4. A key partner threatens to leave the platform. Structure your response.
